What Is an Agile RACI Matrix?

An Agile RACI matrix is a role-responsibility matrix for Agile teams that clarifies who is responsible for which project components. Use an Agile RACI matrix to structure your Agile team’s development sprint schedule, define project deliverable roles, and assign tasks.  

An Agile RACI matrix provides a structure for dividing responsibilities among team members. By implementing a RACI matrix, project managers can clarify who is responsible for completing each task, who is accountable for ensuring the task is completed, who has been consulted about the task, and who has been informed that the task or feature is being developed. 

RACI is an acronym for responsible, accountable, consulted, and informed. Below is a key for each component of the RACI matrix:

  • Responsible: Use R to designate which team member will work on the task, such as a software developer or programmer.
  • Accountable: Use A to designate which team member is accountable for completing the task, such as a product manager or project manager.
  • Consulted: Use C to designate which team member has been consulted on the task, such as the chief technology officer. 
  • Informed: Use I to designate which team member has been informed of the task’s development, such as a customer service representative or sales manager. Usually, this team member’s own work will depend on the task’s completion. 

While templates may vary, Agile RACI templates typically include the following components: 

  • Project Title: Enter the name of your Agile project.  
  • Project Manager: Enter the name of the project manager overseeing the Agile project. 
  • Phase: Enter a name for each phase of your Agile project. Examples include Initial Plan Phase, Plan Phase Activities, or Control Phase Activities. Under the appropriate Agile project phase, create tasks and assign them to team members.  
  • Task Readiness: For each project task, determine whether team members can begin work on it.
  • Task Description: Provide a brief description of the task to be completed by the assigned team member.   
  • RACI Matrix: Fill out the four components of the RACI matrix for each task. 
  • Percent Complete: Provide the percentage of progress toward completion for each project task.  
  • Due Date: Set due dates by which each project task must be completed.  
  • Task Status: Provide a status of the task that must be completed, such as Not Started, In Progress, Complete, Needs Review, or On Hold.
  • Notes: Add any relevant notes for each project task so that team members can easily track updates and other activities related to that task.

What Is the Difference Between Agile and RACI?

Agile is a project management methodology that divides projects into short development cycles, and RACI is a matrix that clarifies project roles. RACI matrices document which team members are responsible, accountable, consulted, or informed for each project task. 

Agile project management focuses on delivering projects or products iteratively, by dividing work into cycles, or sprints. Unlike Waterfall methodology, which involves fewer releases and more features per release, Agile releases are incremental and therefore more frequent. The aim of Agile methodology is to improve development processes through incremental adjustments. Agile also facilitates the early delivery of products or services and gives teams the flexibility to quickly adjust to requirements changes.

A RACI matrix, or responsibility assignment matrix (RAM), enables Scrum masters, project managers, and other project stakeholders to assign roles to team members for each project task or deliverable. Whereas a typical project timeline allows you to assign an owner to a particular task for completion, a RACI matrix provides a holistic view, or ecosystem, of all team members involved in task completion.
